What is a “Level 5 Leader”? ? A paradoxical combination of personal humility + fierce professional will. They give credit to others for success and take blame for failures. They care about the company’s greatness more than their own ego. They’re ambitious — but for the institution, not themselves.

What does “First Who, Then What” mean? ? Get the right people on the bus (and wrong people off) BEFORE deciding where to drive it. Great leaders don’t start with vision — they start with people. If you have the right people, they’ll figure out the right direction. If you have the wrong people, the right vision won’t help.

What is the Hedgehog Concept? ? The intersection of three circles:

  1. What are you deeply passionate about?
  2. What can you be the best in the world at?
  3. What drives your economic engine? Great companies are like hedgehogs — they know ONE big thing and do it relentlessly. Foxes (mediocre companies) chase many things at once.

What is the Stockdale Paradox? ? Named after Admiral Stockdale (POW for 7 years). It’s holding two truths simultaneously:

  1. Unwavering faith that you will prevail in the end
  2. Brutal honesty about the current reality, however difficult The optimists (“We’ll be out by Christmas”) broke first. You must confront the brutal facts while never losing hope.

What is the Flywheel concept? ? There is no single defining moment. Transformation happens through consistent pushing in one direction — like pushing a massive flywheel. Each turn builds on the previous one. Momentum compounds. Good-to-great companies never had a “miracle moment” — they had years of consistent effort that eventually became unstoppable.

What is the “culture of discipline” and how is it different from a tyrant with discipline? ? Disciplined people who engage in disciplined thought and take disciplined action — within a consistent framework. This is NOT about a dictator enforcing rules. It’s about hiring self-disciplined people and giving them freedom within the Hedgehog Concept. Bureaucracy compensates for incompetence; discipline makes bureaucracy unnecessary.
